Value Stream Mapping (VSM): A way to get started

Value Stream Mapping is the core Lean method for visualising how value flows through your work — and where it doesn't. This guide explains what a value stream map is, how it differs from standard process mapping, and the step-by-step way to draw one with your team.

What is a Value Stream Map?

A value stream map is a Lean diagram that shows how value flows from a customer request to a delivered product or service. Unlike a flowchart, it overlays three things at once: the sequence of process steps, the information that drives them, and a timeline that separates value-added time from waiting.

VSM is the foundational tool of lean process mapping. It surfaces where time is actually lost — usually in queues between steps, not inside them — and gives teams a shared picture of the system they're trying to improve.

VSM vs. standard process mapping

  • Process map: sequence of steps, decisions, handoffs.
  • Value stream map: steps + information flow + data per step + timeline of value-added vs. lead time.
  • Rule of thumb: start with a process map to align on the work, then upgrade to a VSM when you want to improve it.

Core VSM symbols and metrics

  • Cycle Time (C/T) — How long one unit takes to complete the step, hands-on.
  • Lead Time (L/T) — Total elapsed time from a unit entering the step until it leaves — including waiting.
  • Changeover Time (C/O) — Time lost switching between work types or batches.
  • Uptime / Availability — Share of planned time the step is actually able to run.
  • First Pass Yield (FPY) — Percentage of units that pass through without rework.

How to draw a value stream map (7 steps)

  1. Pick one product or service family. Choose a flow that shares ~80% of its steps end-to-end.
  2. Define the start and end points. Usually customer request to customer delivery.
  3. Walk the process (Gemba). Map what actually happens, not what the SOP says.
  4. Draw the current state. Each step as a box with a data box for cycle time, lead time, and quality.
  5. Add the timeline. Sum value-added time vs. total lead time — the gap is your improvement headroom.
  6. Identify waste and constraints. Queues, rework loops, handoffs, and the slowest step (the bottleneck).
  7. Design the future state and plan. Sketch the target flow, then build a dated action list with owners.

From current state to future state

The current-state map is the diagnosis. The future-state map is the prescription — a redrawn flow with the biggest wastes removed, fewer handoffs, and pull replacing push wherever possible. Pair it with a dated action plan and an owner per item; otherwise the map ages on a wall.

Common pitfalls

  • Mapping the ideal, not the real — map what is, not what should be.
  • Too broad a scope — one family, one flow.
  • Skipping the timeline — without value-added vs. lead time, the map is just a process diagram.
  • No future state, no plan — a current-state map alone changes nothing.

What's the difference between VSM and a flowchart or process map?

A process map shows the steps. A value stream map adds information flow, data (cycle time, lead time, quality), and a timeline that separates value-added time from waste.

Is VSM only for manufacturing?

No. VSM was popularised in manufacturing but works equally well in services, software, healthcare, and back-office processes — anywhere a request flows through multiple steps to a customer.

No. Pencil and paper or a whiteboard is the classic starting point. Digital tools help you keep maps current, share them with your team, and link them to live metrics — which is where most paper VSMs quietly die.
